$900,000 a year, found in invoices they'd already approved.
A national multifamily owner, 35,000 units. Nobody was being overcharged in an obvious way — the spend had simply drifted for years while nobody's job was to look at it.
Containers sized for occupancy and unit mixes the properties no longer had. Pickup frequencies nobody had revisited since the contracts were signed. And line items appearing on invoices that didn't correspond to a service anyone could point to.
Every site's configuration was rebuilt around actual usage rather than what was on the original agreement, and the hauler rates were renegotiated at portfolio volume instead of property by property.
None of this needed capital, construction, or a vendor change at every property. It's contract and invoice work — so the first reductions landed on the next billing cycle rather than the next fiscal year.

A West Coast multifamily owner was running roughly 1,200–1,500 remediation events a year against about $6M in annual environmental spend — every one of them individually estimated. Here's the program we designed for it.
Every event started the same way: a site walk, a custom estimate, an approval chain. At one property that's an inconvenience. At 1,400 events a year it's the cost driver — damage sits visible while paperwork moves.
We replaced estimating with a tier framework. Containment area is the only thing that sets the tier; scope, crew, and equipment follow from it. Property teams identify the tier on site and deploy — no estimate, no approval cycle, price known in advance.
Three quarters of events land in Tier 1 or Tier 2, so the tiers that matter most are the ones that get priced tightest. Anything found beyond the containment boundary triggers a change order before work continues — the framework doesn't quietly absorb scope.
Water intrusion hits three stacked units. Containment spans 45 sq ft across one shared wall and ceiling assembly. Under the tier model that's one Tier 3 event. Billed per unit, it's three events at full price.
